Alice Liddell, the girl the Alice in Wonderland and Through the Looking Glass books were written for by family friend Lewis Carroll, was indeed a real person, and the books' Alice was based on her. So there's an actual historical character to work with there, there's not the same need to de-fictionalize the character that existed with, say, Frankenstein's Monster.
the problem with Ilya taking shirou's place is that Ilya is actually her own person, and has a real relationship with Kiritsugu
If she wanted to carry on Kiritsugu's dream, it probably wouldn't be anything like how Shirou does it, because she actually has her own thoughts and desires
Shirou is literally broken by the fire and there's nothing left inside him, and he's so desperate that he's willing to take anyone's wish, no matter how unrealistic, as his entire reason for being.
Not saying it couldn't be interesting, but it would be INCREDIBLY different
especially since if she gets caught while servants are fighting, there's no way Rin's going to give enough of a shit to revive her.

When I said that, I meant more in the Tainted Ideals-esque way (which is the inspiration for the idea), where while Shirou is an active participant in the HGW, his actions and such are different (even the Origin/Alignment).
A little more potential background:
F/Z happens up to the point when the fire happens. The divergence is that either Kiritsugu doesn't find Shirou, or that Shirou dies in the fire. Either way, Shirou can't be saved and Kiritsugu is a goddamn mess.
Some time (a few months to a year) passes. Kiritsugu, considering that he has been lethally cursed and has basically no driving purpose, finally decides to (try) to get Illya back, whether it works or not.
In order to facilitate this (both in-story and meta), he gathers up everything he can muster and goes to have a 'meeting' with the Old Man at the Einzbern estate. Both sides are planning to kill each other, but before Acht can do anything, Kiritsugu fires off a gun and blows his brains out.
I don't have a specific sequence of events here, but at the end, Kiritsugu gets out alive with Illya. However, the entire estate is a pure blaze by the time the two get out, and the entire battle adversely affects Illya's psyche.
However, unlike Shirou, it isn't enough to spawn a Reality Marble, and unlike Shirou, she still retains most of her memories. Over the time between the battle and Kiritsugu's death (maybe altered to be a bit later than in canon), she lives a somewhat normal life with Kiritsugu. In order to try and keep Illya hidden from the rest of the general magecraft community, Illya gets the Emiya name. Since Illya would not only know the basics and principles of magecraft, but also some degree of Einzbern alchemy (plus the magic circuits, holy shit the magic circuits), Kiritsugu is able to impart some knowledge to Illya before his death. Whether this would include the Emiya Magic Crest is unknown, but it would be doable. However, if able to, Illya would theoretically to use Time Alter. Since she's already able to use magecraft, Kiritsugu might begin teaching her how to fight, with Taiga picking up where he left off once Kiritsugu dies.
Anyways, Illya lives a somewhat normal life for 4 years or so. The night that Kiritsugu dies is important, however:
During his final hours, he tells Illya about the War. He tells her about the last HGW, what actually happened to her mother, his wish, what actually happened to the Grail (and Irisviel), and vaguely hints that she herself will suffer the same fate. All of this, while Illya is more mature than Shirou at this point, is still somewhat innocent, and this overwhelms her. Finally, Kiritsugu tells Illya his dream. She promises to take up his mantle (though not to Shirou's extent, more like a solid goal to pursue). Shortly after, Kiritsugu dies in his sleep.
The interim to the War is...hard to describe.
Given that Illya is already versed in magic (along with knowing the background of the HGW), she is bound to come into a crash course with Rin. In response to the quoted comment, even considering the Einzbern-Tohsaka rivalry, Illya could very well hide it and become acquainted with Rin (studying and going over stuff).
Considering all of these events, along with the resources inherited from Kiritsugu, his imparted knowledge, Illya's magic circuits, and her promise to Kiritsugu, she would be somewhat ready for the HGW. Not FFD-levels of preparedness (no, Illya would not become Kirei), but a level that's just a bit less than Rin (less so in the magecraft department, but more in what to do and the background knowledge).

The main problem about this is how Illya handles the Servant deaths. Given that she knows she's doomed to die, she'll either try to dismantle to Grail before all 6-7 Servants die (how?), transfer it to someone else (requiring that her heart be transferred, ala UBW, but without the Dress of Heaven, doubtful; also, since the Einzbern estate went up, it's hard to say if Leysritt is even alive or near Fuyuki), or destroy the Grail during the summoning.
The third option is most likely (at least, IMO), but it's hard to say.

Sorry for rambling. I do write fanfiction, but my writing kinda sucks. If anyone wants to adopt the story, go on ahead. I'm aware there's likely some events that are out of place or OOC. I haven't watched F/Z yet, but I do know the beginning elements and how it ends, so feel free to correct anything.

I'm probably not the person who should be giving advice for this, but writing is beyond difficult, and when you begin what you get down on paper isn't remotely what you picture in your mind. The only way to improve is to keep writing, no matter how much you dislike what is being produce. Practice as often as you can and eventually you will improve. (I'm a terrible writer myself so this is just an opinion, I'm sure somebody else can give much better advice)

Really? I thought Fate/Zero Hour and Fate/Stay Homeless were fantastic ideas. Those are exactly the kinds of stories I would love to write or read -- just enough familiar to make it comfortable and bring in the fanfic crowd but also enough new and fun ideas not to cover the same ground over and over again.
The only thing I didn't like about those pitches is that they never happened.

Same thing happened to me, and I only cut the thing down two weeks ago. I feel less frightened of posting it now. The first chapter a whole fix on its own really, just needs one thing added to it and it'll be ready.
Speaking of Alice, there's a case for making separate heroic spirits for Carroll himself, well as the man behind the pen name, as Lewis Carroll was just a moniker used by one Rev. Charles Lutwidge Dodgson.

To work as an idea along the lines of what I was thinking, it would have to be tweaked, or at least allow Kiritsugu to survive. But the main idea would revolve around something incredibly similar happening in my idea, in that Kiritsugu raids the Einzbern estate and gets Illya out.
So I just (finally) finished Chapter 6 of FGO the other day, and it gave me an idea for a short, or maybe more accurately a series of shorts. But then I thought, with the scope that the idea gives rise to, there is a huge amount of writing that could be done, far more than any one person could reasonably attempt to fill. And so I thought, why not make it a collaborative project?
So I decided to post here and get a gauge to see if anyone else would be interested in participating in something like that. If not I'll just write a one-shot or something I guess and be done with it, but if I can get a couple people at least (theoretically any number of people could participate), then I figured that would be a much more interesting way to pull the idea off.
If that sounds like something you'd be interested in, feel free to read on. I'm still a little hazy on the spoiler policy for FGO, so I'll put the idea itself in spoilers since it is based on something that happens at like the very end of the Camelot chapter.

Basically, at the end of Chapter 6, Bedivere tells us that contrary to what we saw at the end of F/SN, he never returned Excalibur to the Lady of the Lake. On the third trip to the lake, he still refused to throw the sword back, and he returned to where Arturia was resting, only to find that she was just...gone. He comes to the realization that because he refused to return Excalibur, he basically robbed Arturia of her chance to die and move on, and so she has become kind of...stuck. After her disappearance Bedivere leaves on a journey to find her, so that he can return Excalibur to her, so that she can finally die and move on to Avalon. And though finding her is impossible, because Bedivere has Excalibur, he has become immortal, and so he just continues searching forever. After about 1500 years, he manages to reach Avalon, but of course Arturia isn't there. Merlin is, however, and so after a bit of Merlin-tinkering, he sends Bedivere into the Camelot Singularity Point where the Lion King is so he can try and return Excalibur to her. If you finish the story, then Bedivere succeeds and immediately dies after returning the sword to her.
Alright, with that out of the way, the actual idea of the project would be to write a collection of shorts that describe Bedivere's adventures on his search for Arturia. Since the time over which this occurs is literally 1500 years, there is a huge amount of space that could be filled in, and I feel like any number of people could participate without getting in each other's way too much. Originally my idea was to write it as Bedivere's diary? But I think that might be too restrictive a style if we want to make it an open collaboration.
So in the end what we would end up with is a (potentially forever growing) collection of short stories about Bedivere lugging a holy sword around looking for Arturia, getting wrapped up in all kinds of historical times, places, and events that happened between the year 500~ and 2016.
Everyone would be welcome to participate (and jump in at any time), I don't feel there would be any need to quality control the entries at all. I'd make an index that listed each story under its authors name for credit's sake, and any one person could make as many entries as they'd like. For the most part I think participants would have free rein to do whatever they like, aside from obvious things like he can't find Arturia and he can't die. I wouldn't restrict it to people who have read Camelot either. If someone who hadn't read it was interested in participating, I/we could probably work out a basic character profile for Bedivere to allow for people not familiar with his character to write him with at least some semblance of accuracy. I also wouldn't mind translating a few scenes of his in FGO if there was enough demand/need for it so that people could get a first-hand impression of his character, though there are already at least a couple scenes with him up in Chaldeum.
If anyone is interested in working together on something like that (or interested in reading something like that!), let me know and we can hammer out something a bit more concrete. I'm open to suggestions on all fronts, so feel free to chip in with your thoughts or ideas.

or like a series about Rory's adventures while waiting for the pandorica to open.
And I'm not that big of a fan of that style of story telling.

That'll be up to the individual authors I guess. While that is certainly the kind of atmosphere that would develop if a single author was working on it, I don't think I'd want to enforce a particular connecting theme between the pieces in this case.
And as it will be an (at least theoretically) ever growing body of works, I'm not sure the destination will be all that relevant to the stories themselves. Of course it could be, but at least in my imagining of it his end goal is more incidental, with each story being fairly focused upon the events happening within it and not so worried about developing any over-arching story or themes.

I might've been interested in doing something like this a while ago, but I actually thought up something similar to it that I may try to do whenever it is I get Hearts done.
I also tend to feel that collaborative things like that can get messy if you have more than, say, two people and no clear idea of what you want everything to abide by, whether thematically or structurally or such. I mean, I guess it'd work for a couple, but if you were to really make a collection out of it, you have to do something that keeps reader interest and, sorta related to what You said, if you're already handicapping yourself with knowing what the end result will be regardless, this on top of it all means you've really got your work cut out.
