Day 15 it's also so narration heavy that a movie would probably fly through it.

true but there's tons of elements that got cut already...she should not have turned into dark sakura immediately...but for some reason they cut out sakura's short incubation period between leaving the matou mansion and the forest
The scene itself when she accepts it does in fact say that her skin has the mark of the Shadow on it. So the narrative is semi-inconsistent. In Succeed from Deep, she has the bits where AM is trying to merge more with her and then you get the design seen for the first time when Kirei meets her in the forest, but she has command spell veiny bits at the point we are now, so Sudou
might be merging things a bit, since Shirou is also supposed to have met with Kirei before racing off to see about Sakura. So a lot of things have been rearranged.
It looks like they’re adapting the part where Kirei took Shirou to go browsing for a suitable weapon. The fact that they bothered showing it at all is reassuring that they won’t skimp on their scenes together and hopefully a indication that the film will get a longer runtime so they don’t rush through everything?

Im wondering if theyre gonna expand on Shirous role vs Saber Alter, since it strikes to me as THE battle of the movie akin to Lancer vs truck and basaka vs Saber alter. Though I guess they might not have a similar “that one big fight” since the last third of HF is full of action.
