I don't believe that Grendel was a shapeshifter in the original story, so is there any consensus about what he actually looks like? Every version that I know is different from wolf, troll, zombie, and evil Groot.

A few, but they are generic monstrous traits: bigger than a man, claws and scales, possibly a "warped" shape in some form if we take some poetic phrases too literally. I've seen scholars argue that he could be a troll,* a draugr, or even a dragon.

* It doesn't help that the Norse concept of "troll" covered basically any monster, ever.

See, that's a good joke, but it's also been proposed the Grendel character might have been "just" a berserker before being demonised into one of Cain's monstrous descendants.

I get the other descriptions, but are dragons generally much bigger than your average troll, draugr, werewolf, or Groot creature (all of which are bigger than normal humans)?

Eh, "troll" being a catch-all term for all sorts of monstrous beings, they could come in many different sizes, and some draugr had the power to grow. It's not that far-fetched, especially with Grendel actually being huge.
