I feel FGO would've perhaps worked best as some sort of VN-with-gameplay thing, probably TRPG.
GO's gameplay has slowly become the main issue I have with it.

Since a good deal of VNS came before the advent of games having events given by the developers in patches and DLC, it's more a tool that wasn't utilized.
F2P games don't have to be mobage(Warframe for example), so you could make some PC based/console sized version of F/GO with more focus on lore and a visual novel budget quality art and animation, while still keeping the addictive gacha element to create an unholy monster.
I think they have enough cash to try it if they wanted to, but why would they when Japan is primarily cool with mobage (an understatement) and the West will follow through TM brand alone?
Going hard on lore, I would imagine, creates longer info dumps, which gets in the way of the quick fix play incentives gacha hell/F2P games have honed to create addictive strategies.
FGO seems about as "focused on lore" as any other TM thing. (which is not much)

Like CG of Nightingale fighting Beowulf while piggybacking Rama, rice pounding, Stella, Gudao carrying Euryale while being chased by Heracles, and so on.
