I'm not attached enough to Guda to care of they were to get replaced though I guess the main disconnect would be how to rewrite all the servant relationships to suit a new character rather than just copypasting the same profile and my room lines. It's kind of a different ballgame from spin offs that only port like...10 characters at most

I'd say it depends on commitment level. How much they want to keep milking FGO and/or care about the LORES and attachment from playerbase. They can choose to:

- Adding more sections to servant profiles and my room lines to clarify their view of the new protag. They could go back and add Valentine scenes and voices, so I think they definitely can pull this off if they want to.
- Only update profiles, make distinction between their relationship with the 2 different Masters. This one faster.
- Make the Guda's attached servants behave like DLC characters when playing as the new protagonist.
- Pretend like they are all new summons and sometimes make references to their old experiences. This is the norm when it comes to servants anyways. No changes needed, just mute the myroom lines if it's related to Guda specifically.

for example a lot of people don't want the Remanent Samurai Lancer to be FGO's Jalter, because they don't want Jalter FGO to have another master than Guda.

Those creatures are weak and will not survive the winter.

The other main thing I think is that retiring the existing cast gives room for a much bolder Part 2 finale so that would be a net good I think.

This discussion makes me sad for the amount of characters who could be interesting in other stories but have to stay gudalocked or else TM has to suffer through otaku rage.

There are some characters who I don't think could particularly work outside of the framework established in the game (Mash, Oberon and Castoria for example) but otherwise a lot would probably just suffer from the Artoria special (something something their story is already over) without the poster girl privilege to get a million alts to compensate.

Someone like Morgan would probably be improved by giving her a master with an actual personality who can actually have stronger disagreements with her though

I get what you're saying but Morgan is a really bad example for this. Her entire character is centered around stuff from Lostbelt 6 and the context surrounding it.

Easy way to resolve this, just make the new protag literally (You). No avatar design at all, all 1st person like Azur Lane/Blue Archive the other gacha trash. Otaku won't be mad that Servants say I love you directly.

It's not like it's impossible for a gacha game to have a real protagonist. It's just, the variety of characters you can charm and befriend is to such a degree that any FGO protagonist couldn't ever be someone with real opinions outside of "I want to help everyone!"

Well yeah, that's a writing limitation as a result of making a game where you can have unrequited romance friendship with all units that players potentially paid tens to hundreds of real world dollars to obtain. The generic nice person is the only trait that can function with that. But at least with Azur Lane you can reciprocate and marry as many characters as you want. With FGO is it's all but guaranteed doomed to have Fujimaru end with no romance. I'm not saying TM should allow haremshit in FGO, screw that. But go all in on power of bonds/friendship instead. Higashide's males already do that and are pretty popular.

I'm referring to whether the character has a particular dynamic tied to Guda that can't be replicated with a new character. Whatever context Morgan has in LB6 isn't Guda dependent because they have no dynamic within the story and barely have one after.

IMO, blank self-inserts only work if you're allowed to act however you want. Otherwise, better just have an avatar design imo.

I'm so and so on the matter. I can understand the logic of not following the potential romance arcs of an antagonist while they're an antagonist and "reading between the lines" of the progression in bond lines is part of the appeal of the whole thing. That said it also makes it easy to just imagine a completely different character who could achieve the same results (well maybe not for Melusine, that one is just contrived all around)

Btw, this year Nasu has gone all out with this fetish, I didn't realise until this twitter was posted but that sure is a lot of them.
